This is an scenario I would like to discuss with you,
It’s related to an application that is deployed in different major corporate clients. It’s in a situation where some type of investment is required to try to unlock some of the existing problems it has.
Situation AS-IS
- Application is too heavy to implement to new clients. Out of market.
- There are 10 implementations of the application on big corporations.
- The natural step is to migrate to a different software (investment around $10m) on an integrator. This is a type of investment too high for the organization.
- The company makes money through Licenses and consumption of BPO.
- For instance, BPO ticket = $100.
- There are around 50 APIs that the client can use to complete some tasks or pull data.
- APIs are not used at 100%, there is room for improvement.
There are 2 objectives:
- Grow into new clients
- Improve Operational costs.
Constraints:
- corporation does not approve significant erosion of the gross profits.
- The $10m investment should be capitalized in 3-4 years (positive ROI).
- Back-office investment is around $7m.
- Front-office investment is around $3m.

I will introduce the scenario with some more details. I will describe the set of planned actions I believe that can be put in place, and I would like you to challenge them: look for weakness of the proposed solution, potential issues, and other things to consider.
